Marginal gains once the easy gains have already been taken

The approach that transformed several Olympic programmes has become a slogan detached from the conditions that made it work. Those conditions are more restrictive than the phrase suggests.

What the idea originally meant

The argument was that many very small improvements, each individually trivial, could accumulate into a meaningful difference. It was applied in contexts where the fundamentals were already handled to a very high standard. The improvements pursued were genuinely marginal precisely because everything substantial had already been addressed.

This is the condition that made the approach sensible, and it is the condition most often omitted when the idea travels. Applied to a programme where sleep, fuelling or training structure remain unresolved, it is a distraction from larger available gains.

The measurement problem

Detecting a very small improvement requires measurement precise enough to distinguish it from ordinary variation. Most performance measures carry day-to-day noise larger than the effect a marginal intervention would produce. This means many claimed small gains cannot be verified by the organisations claiming them.

The improvements that can be verified tend to be mechanical ones, where the measurement is of equipment rather than of a person. This creates a bias towards adopting whatever happens to be measurable rather than whatever happens to matter most.

Attribution is close to impossible

Programmes that pursue many small changes simultaneously cannot determine which of them contributed to any improvement. Performance also improves through better athletes, better coaching and greater funding, all of which typically arrive together. Retrospective accounts naturally credit the distinctive approach rather than the increase in resources that accompanied it.

This is a general problem with the way success stories are assembled rather than a specific criticism of any one programme. The honest position is that the contribution of any individual small change is usually unknown.

Where small gains genuinely accumulate

Equipment and clothing are the clearest cases, since aerodynamic and mechanical effects can be measured directly and repeatedly. Logistics also qualify, because reducing travel disruption and improving sleep conditions produce effects through well described routes. These share a feature: the mechanism is understood and the effect can be measured outside the athlete.

Interventions whose mechanism is vague and whose effect must be measured through performance are far weaker candidates. Regulations in several sports have tightened around equipment precisely because those gains proved so reliably obtainable. That tightening is itself evidence that the mechanical route worked, in a way the softer interventions never demonstrated.

The cost side is usually ignored

Every intervention consumes athlete attention, staff time and goodwill, and those resources are genuinely limited. A programme pursuing dozens of small changes imposes a cumulative burden that can exceed the benefit obtained. Athletes have described environments where the volume of monitoring and intervention became a stressor in itself.

This is a real failure mode and one that the enthusiasm around the concept tends to obscure. It is also why some programmes have deliberately reduced the number of things they attempt to optimise.

What survives the criticism

The underlying discipline of examining every part of a preparation systematically remains valuable regardless of the framing. So does the willingness to measure rather than assume, and to discard interventions that do not survive measurement. What does not survive is the assumption that any small change is worth making because small changes accumulate.

The useful version is selective, measured and applied only after the substantial questions have already been answered. Stated that way it is considerably less quotable, which is probably why the slogan travelled further than the practice did.
